What is it?
An implementation consultant makes sure the software that was chosen actually gets used. They translate the intended outcome into a system configuration, adjust the work process to match, and guide the people who have to work with it.
In AI projects the emphasis shifts. The technology is often arranged quickly; the gain sits in deciding which steps get automated, who keeps which decision, and how exceptions are handled. That is the implementation consultant's work.
Why it matters for SMEs
Software nobody uses returns nothing. The biggest risk in an AI rollout is not the wrong tool choice, but an organisation that keeps working the old way.
- Adoption over delivery: success is measured by use in practice, not by a completed implementation checklist.
- The process changes too: new tooling inside an old process usually creates extra work rather than less.
- A single point of contact: between vendor, IT, and the shop floor sits someone who translates in both directions.
In SMEs this is rarely a permanent position. More often the role is filled temporarily, for the duration of the rollout.
How it works
An implementation usually follows a fixed line, from goal to daily use.
- Sharpen the goal: what outcome should the rollout deliver, and how will you measure it?
- Map the current situation: which steps, systems, and exceptions sit in the process today?
- Configure: set up the system, build the connections, and define rights and roles.
- Test with real users: a small group shows what actually pinches in practice.
- Roll out and anchor: instruction, working agreements, maintenance, and a moment to check whether the goal was met.
The consultant does not decide on their own how the work will run. They make the choices explicit and make sure the organisation makes them deliberately.
Example in practice
Picture an estate agency adopting an AI assistant to answer viewing requests. The implementation consultant first maps which questions come in today and who answers them. They connect the assistant to the calendar and the CRM, agree that price negotiations always stay with an agent, and run a two-week test at one branch. After that it moves to the other branches, with a work instruction and a fixed moment to review the exceptions.
Comparison and misconceptions
An implementation consultant configures existing software and guides the organisation; a Forward Deployed Engineer builds along and changes the technology itself. Compared with a project manager the difference is substance: the project manager guards planning and scope, the implementation consultant decides with the organisation what the work will look like.
